Should we go headless?

Honest answer: probably not below roughly $1–2M in annual revenue, unless customer experience is your core differentiator. Below that, a well-optimized Shopify or WooCommerce theme with disciplined app usage gets you 90% of the performance for 20% of the cost. Headless earns its keep when you need editorial storytelling, complex B2B pricing, multi-region storefronts, or performance the theme layer physically cannot deliver.

Should we replatform or optimize what we have?

We always audit before we recommend. If your store is losing revenue to slow pages, clunky checkout, or app bloat, a focused optimization sprint on the existing platform often beats a six-month replatform. We recommend replatforming only when the current stack blocks something the business actually needs — not because a newer stack is fashionable.

How do you measure whether a rebuild actually worked?

We baseline before touching anything: Core Web Vitals from real-user field data, funnel conversion by step, and revenue per session. After launch we compare the same metrics over a matched period. If we cannot measure it, we do not claim it — and we set up the analytics events so you can keep measuring after we hand over.

Can the store survive a traffic spike — a viral drop or Black Friday?

That is an architecture question, not a hope question. Static-rendered product pages served from a CDN do not fall over; the risky parts are cart, checkout, and inventory writes. We load-test those paths before peak season, add queue-based inventory reservation where drops are involved, and make sure the failure mode is a waiting room, not a crashed checkout.
