KYC Decisions in Minutes — With Compliance Still in the Loop
An AI document-verification pipeline for a Gulf-region fintech: OCR extraction, fraud-signal scoring, and automated approval for clean submissions, with flagged documents routed to a human review queue.
Key tradeoff: Full auto-approval was rejected early — compliance kept final sign-off on flagged cases, trading some throughput for auditability.
Scope: v1 covered passports and national IDs; proof-of-address OCR shipped in v1.1 once the core flow was stable.
A Patient App on iOS & Android in 15 Weeks
A Flutter patient-engagement app for a telehealth provider: appointment booking, secure messaging, and video consultations, built against an existing EHR integration.
Key tradeoff: Managed video (Twilio) over self-hosted WebRTC — less control over the media layer, but it kept the clinical-compliance review on schedule.
Scope: v1 shipped booking, messaging, and video consults; wearables sync and AI triage were deliberately deferred to v2.
Embedded Senior Engineers, Sprint Velocity Up 38%
Four senior engineers embedded with a SaaS team stalled on a billing rewrite. First PR merged on day 3; velocity stabilized within two sprints and held.
Key tradeoff: We deferred the tempting infrastructure migration — shipping the billing rewrite first de-risked revenue before any replatforming work began.
Scope: Billing and reporting shipped first; the platform migration only started after velocity held steady for two consecutive sprints.
Headless Storefront: Checkout Conversion Up 23.4%
A migration from a slow themed Shopify storefront to a Next.js headless front end with edge caching — while keeping Shopify checkout untouched.
Key tradeoff: We kept Shopify checkout rather than building custom — giving up some branding control to stay out of PCI scope entirely.
Scope: v1 launched the core storefront in two markets; multi-currency rollout to the remaining markets followed in phase 2.
An LMS With Live Classes That Students Actually Finish
A learning platform for a European upskilling provider: live classes, cohort progress tracking, and instructor dashboards, built to handle spiky class-start load.
Key tradeoff: Live video ran on a managed SFU instead of self-hosting — higher unit cost, but far lower ops risk for a small platform team.
Scope: v1 shipped live classes and progress tracking; AI quiz generation landed in v1.2 after instructor feedback shaped the format.
A Property Marketplace With Sub-400ms Map Search
A real estate marketplace with interactive map search, Stripe-billed agent subscriptions, and automated listing ingestion from agency feeds.
Key tradeoff: Geo-search on Postgres + PostGIS instead of Elasticsearch — one less system to operate, at the cost of some faceting flexibility.
Scope: v1 shipped search, listings, and subscriptions; saved-search alerts were deferred to the first post-launch cycle.
